Chapter 5 — The Two Minds
Quick — don't think about it, just answer. A baseball bat and a ball cost $1.10 together. The bat costs a dollar more than the ball. How much is the ball?
If a number jumped into your head, it was almost certainly ten cents. It feels right. It is wrong. If the ball were ten cents and the bat costs a dollar more, the bat would be $1.10 and the total would be $1.20. The ball is five cents. More than half the students at MIT, Harvard, and Princeton — people who can obviously do the arithmetic — got this wrong, because they never did the arithmetic. An answer arrived, effortlessly and confidently, and they went with it.
That little sting of being wrong about something so simple is the most important thing you can feel before negotiating, because it is a live demonstration of the machinery you bring to every table. You are not a single rational decision-maker. You are two, and the one that answered the bat-and-ball question — fast, confident, and wrong — is the one that does most of your negotiating.
Two systems, one of them lazy
The psychologist Daniel Kahneman, who won a Nobel Prize for work he did with Amos Tversky, gave the two minds their now-famous names in Thinking, Fast and Slow. System 1 is fast, automatic, intuitive, and emotional. It's always running. It reads the word on a billboard whether you want to or not, recoils from a snake before you've consciously seen it, and supplies "ten cents" without being asked. It is a magnificent piece of engineering — it lets you walk through the world without computing every step — and it is the source of nearly all your snap judgments about people, offers, and risks.
System 2 is slow, effortful, deliberate, and analytical. It's the one that finally works out that the ball costs five cents, that checks System 1's intuitions against the facts, that does the hard arithmetic of a deal. It is accurate. It is also, in Kahneman's memorable framing, lazy — it takes effort to run, it tires, and it would much rather endorse System 1's quick answer than do the work of overriding it. Most of the time it does exactly that: System 1 proposes, System 2 rubber-stamps, and you experience the result as "what I think," never noticing that the thinking was mostly the fast, biased mind and the slow, careful one was asleep at its desk.
This matters enormously at the negotiating table for one reason: the conditions of a hard negotiation are precisely the conditions that knock System 2 out and leave System 1 in charge. Time pressure, high stakes, strong emotion, fatigue — each of these taxes the deliberate mind and hands the wheel to the fast one. And the fast one, as the next chapter will show in detail, is riddled with systematic, predictable biases. So the negotiator running on System 1 anchors on the first number they hear, fears losses more than they value gains, reads hostility into a neutral email, and feels certain about all of it. The whole of behavioral economics, applied to negotiation, is essentially a map of the errors System 1 makes when System 2 isn't watching.
The winner's curse: System 1 at the table
Watch the fast mind cost people real money. In a competitive auction — bidders vying for an oil lease, a company, a house, a contract — a strange thing reliably happens: the winner often overpays, so reliably that economists named it the winner's curse. The mechanism is pure System 1. Competition produces arousal; arousal narrows focus to one thing — winning — and the original question, what is this actually worth to me?, quietly drops out of mind. The bidder's slow, analytical System 2 had a number. Their fast, competitive System 1 blows past it in the heat of the contest and feels great doing so, right up until the next morning. Smart, experienced professionals do this constantly, because expertise doesn't disable System 1; it just gives it more confident material to be wrong with.
Every negotiation has a version of this. The "auction fever" of a bidding war. The salary candidate who, flattered and rushed, says yes to a number their prepared self would have countered. The buyer who, anchored by an aggressive first offer, negotiates hard to a price that's still above what they'd have paid in cold blood. In each case the deliberate mind had done, or could have done, the right analysis — and the fast mind, under pressure, overrode it.
What to do about your two minds
You cannot turn off System 1, and you wouldn't want to. But you can do three things that, together, separate disciplined negotiators from the rest.
Slow it down. The single most protective move in negotiation is to refuse to decide at the speed the moment wants you to. "Let me think about that and come back to you" is not weakness; it is you deliberately waking System 2 before committing. Pressure to decide right now is, very often, pressure to decide with System 1 — which is exactly why skilled and unscrupulous counterparts manufacture urgency. The antidote is almost embarrassingly simple: build in a pause.
Pre-load your System 2. The reason preparation matters so much — the one-sheet, the BATNA work from Chapter 4 — is that it lets you do your careful thinking in advance, in calm, so you don't have to do it under fire. A negotiator who has already worked out their walk-away number, their target, and their alternatives has banked those System 2 conclusions and can simply read them off when System 1 is screaming. Preparation is how you bring your slow mind into a room where it would otherwise be asleep.
Manage the other person's two minds, too. Your counterpart is also two systems. An angry counterpart is a System 1 with the volume turned up, in no condition to weigh a reasonable proposal — which is why the labels and mirrors from Chapter 2 come first: they calm the fast mind so the slow one can engage. You will often find that you cannot get a good decision out of someone until you've helped their System 2 back online, and that much of the craft is timing — not making your best case to a brain that's flooded.
An honest word about the science
The two-systems model is the most useful metaphor in decision science, and it is a metaphor. There are not literally two homunculi in your skull; Kahneman himself called System 1 and System 2 useful fictions, shorthand for a tangle of processes. And the broader field has had a reckoning: some celebrated findings from this era — certain "priming" effects, the idea that willpower runs on a measurable fuel called ego depletion — have failed to replicate and should be treated with caution, a caution this book will flag whenever it matters. But the core distinction between fast, automatic judgment and slow, effortful reasoning is among the most robust and useful ideas psychology has produced, and the specific biases we turn to next — loss aversion, anchoring — have held up under enormous scrutiny. You can build on them. Just don't oversell them, including to yourself.
The next chapter opens the hood on the fast mind and looks at the two biases that distort negotiation more than any others: our lopsided fear of loss, and our helpless tendency to be moved by whatever number we heard first.
Try this. Before your next real decision in a negotiation, say out loud — even just to yourself — "I'm going to sleep on this." Then notice the pull you feel to decide now anyway. That pull is System 1, and learning to feel it is the first step to not obeying it.
